WHY A METHOD

European AI transformation deserves a method that speaks two languages: that of economics and that of people.

The European AI consulting market is split today into two worlds that rarely talk. On one side, system integrators that start from technical architecture. On the other, strategy consultants that start from the business model. The first group brings engineering discipline and a weak economic reading. The second brings a solid economic reading and limited capacity to take the solution into production.

Synthos Logic sits in the middle, with one unique method. We start from the client's economics. We design the transformation together with the client's people. We execute it with an Agent Factory under senior supervision. We bring it into production with declared governance. We measure it with contractual KPIs — economic and human at the same time.

BHuman capital as a growing assetEvery transformation declares how many people will be involved and which competencies will be lifted toward higher-value-added activities. The Uplift Rate is one of the five contractual KPIs, alongside the primary economic metric.

One methodology, one assessment, two coexistent directions.

The method is articulated over three phases. The first is the unique entry for any engagement. The second orchestrates one or two transformation directions, often coexistent on the same client. The third brings everything into production and into governance.

Integrated Assessment

Every engagement starts with the construction of four current-state maps, executed by the Agent Factory under the supervision of a senior Business Partner who signs the final picture. The economic map is the P&L of the in-scope process. The people map records present competencies and uplift potential, respecting privacy and worker representation. The systems map photographs the technology stack in use, security posture and compliance state. The data map reconstructs flows, residency, quality, lineage, GDPR coverage. The output is a signed integrated picture, with proposed direction, perimeter, timing, team, regulatory constraints.

Trajectory Selection — two coexistent directions

The two directions are designed with the same method. Direction A redesigns end-to-end an existing process in AI-native fashion — typically banking credit, public administrative processes, HR-projects cycle, contracts cycle. Direction B releases an AI use case integrated into existing processes — vertical conversational assistants, semantic search engines, fraud detection, person-project matching, project budget forecasting. In most real clients the two directions coexist on different parts of the same organization. A single Business Partner coordinates economic priorities, unified people map, aggregated KPIs.

Industrialization & Governance — six months

Phase 3 is where the methodology distinguishes itself from traditional projects, which tend to close at go-live. The Business Partner stays in the field for six months for every engagement size, with defined cadence, measured KPIs, policy updates, knowledge base evolution, Uplift Rate verification. Release under guardrails, signed audit trail, operational kill-switch, full reversibility in the first sixty days. Beyond the six months, the client may activate a continuous governance contract.

WHAT WE MEASURE

Every engagement declares five KPIs. All signed, all verifiable.

Primary economic metric

Every release declares an economic variable it moves, measurable at twelve months: margin per transaction, cost per case, time-money freed, operational risk cost reduction, process TCO. Selected with the client in Phase 2, it is the proof that the transformation pays for itself.

Uplift Rate

The percentage of involved people who, by project end, are formally trained and reallocated to higher-value-added activities. Synthos Logic proprietary contractual KPI, integral part of the methodology. Target agreed in Phase 2, verified in Phase 3.

Release quality

Time to production, system stability, blocker defect rate, MTTR, automated test coverage.

KPI · 04

Regulatory coverage

Alignment with GDPR, EU AI Act with declared system classification, NIS2 where applicable, DORA for financial entities, ISO 42001 and 27001 where relevant.

Adoption

Effective adoption rate by end users, declared satisfaction, escalation frequency, drift over time.

Transparency

The KPI dashboard is shared with the client. Quarterly report with the five-metric evolution, signed by the Business Partner, public for the client's governance.

The methodology is executed by the Synthos Logic Agent Factory, under continuous supervision of a senior Business Partner for every engagement. Agents cover the breadth; the Business Partner the depth — architecture, security, privacy, compliance, vertical domain — and signs every release.

The size choice is an economic decision documented in the preliminary business case of Phase 1. Beyond the six months of Phase 3, a continuous governance contract may be activated on request. Synthos Logic operates without public price lists, with stable sizing parameters applied uniformly by the Business Partner network.
